The Three Requirements Finance Actually Cares About

Requirement 1: Comparable to Other Investments

CFOs approve or reject AI projects alongside equipment upgrades, facility expansions, and software implementations. If your AI ROI framework uses different assumptions or calculation methods, it gets rejected—even if the project is solid.

For each metric, document:

  • Who owns the measurement (needs to be consistent)
  • What “good” looks like (your improvement target)
  • Current hypothesis (what you expect to find)

Week 2-3: Collect Baseline Data

Finance reads the one-pager. If they want details, they dig into supporting materials. Don’t force them to.

When the Numbers Don’t Work: The Kill Decision

Not every AI project delivers. Measurement shows you which ones to kill before you waste months defending the indefensible.

The Three Red Flags

Red Flag 1: Payback Period Exceeds 12 Months for Operational AI

Simple automation should pay back fast. If you’re 3 months in and ROI math shows 18+ month payback, something’s wrong.

Either your cost assumptions were low, your benefit assumptions were high, or the use case doesn’t work.

I killed an AI content generation project at month 4 because the quality review overhead was 3x our estimate. Cost savings vanished. We redirected that budget to a workflow automation that paid back in 6 weeks.

Red Flag 2: Benefits Aren’t Showing Up in Process Metrics

“The AI is working but we just need more time to see results” is a lie teams tell themselves.
