Apple Just Killed AI Vendor Lock-In
Apple's iOS 27 Siri Extensions open the assistant to any AI app—ending ChatGPT's exclusive role. Discover what this means for your AI vendor strategy.
Bloomberg broke this on Wednesday. Apple’s iOS 27 introduces a Siri Extensions framework that lets users route Siri queries to any AI service installed from the App Store. ChatGPT, Claude, Gemini, Grok, Perplexity, Microsoft Copilot. All of them. Pick your default. Switch whenever you want.
ChatGPT’s exclusive deal with Apple Intelligence is over. And what caught my attention: Apple didn’t pick a new winner. They stopped picking winners entirely.

Apple reframed itself as an AI distribution platform. The same model that generates $89 billion annually from the App Store applied to AI access. Let every provider compete. Take a cut. Let users decide.
I’ve been writing about model-agnostic workflows all week. Two days later, Apple essentially validated the thesis from the consumer side. The largest hardware company on Earth just told 1.5 billion iPhone users: don’t lock yourself into one AI provider.
If Apple won’t commit to a single AI vendor, why are you still doing it with your business?
Why Apple Made This Move
The practical math isn’t complicated.
Apple’s original ChatGPT integration launched in late 2024. It was fine. But by mid-2025, Claude was outperforming ChatGPT on coding and analysis tasks. Gemini had the best multimodal capabilities for Google Workspace users. Grok had real-time data from X. Perplexity owned search-style queries.
Picking one provider meant telling 1.5 billion users that Apple chose the second-best option for half their queries. That’s a terrible user experience for a company that sells on user experience.
So Apple did what Apple does best. They built the platform layer and let others compete on the capability layer. They did it with music (iTunes → Apple Music + Spotify). They did it with payments (Apple Pay). They did it with apps (App Store). Now they’re doing it with AI.
The pattern is predictable. And profitable. Apple doesn’t need to build the best AI model. They need to control the access point. Every Siri Extension query that routes through their framework gives Apple data on what users actually want from AI, which providers deliver, and (eventually) what’s worth charging a distribution fee for.
What This Means for Businesses Running AI
I work with businesses that have committed hard to one AI vendor. They’ve built their automations on GPT. Or they’ve standardized on Claude for their content workflows. Or they’ve gone all-in on Gemini because they’re a Google Workspace shop.
Every single one of those commitments just got riskier. Not because any of those tools got worse. But because the market just got a very loud signal that multi-provider is the future, and single-vendor is a liability.
Three implications I’m watching:
Your employees are about to have AI preferences. When every iPhone user can pick their own Siri AI, your team members will start developing opinions about which AI works best for different tasks. The person who loves Claude for writing will get frustrated when the company mandates GPT for everything. This is the BYOD movement all over again, but for AI. You can fight it or you can build a framework that accommodates it.
Your vendor’s pricing power just decreased. When ChatGPT was the only AI in Siri, OpenAI had serious negotiating power. Now they’re one of six options at launch, with more coming. Competition drives pricing pressure. Enterprise AI contract renewals in late 2026 are going to look very different from the ones signed in early 2025. If you’re locked into a long-term commitment with one provider, you’re missing the price corrections heading your way.
The “best AI” changes quarterly. I’ve tracked the GPT-5.3 vs Claude Opus comparison and the landscape shifts every few months. Apple clearly saw this too. Building a permanent integration with a single provider was a losing bet when model leadership changes faster than iOS release cycles. Your business faces the same dynamic.
The Vendor Lock-In Test
I’ve been running a simple diagnostic with clients since January. Five questions. Takes ten minutes. It tells you exactly how exposed you are to single-vendor risk.

If your primary AI provider doubled their API pricing tomorrow, could you switch within a week? If the answer is no, you have a lock-in problem. Most companies I audit would need 3-6 weeks to migrate because their prompts, integrations, and workflows are tightly coupled to one provider’s API format.

How many distinct AI providers power your current workflows? One is dangerous. Two is better. Three or more across different use cases means you’ve already started building the muscle for multi-provider operations.

Are your prompts portable? Take your five most important prompts and run them through a different model. If the outputs break or degrade significantly, your prompts are model-dependent. I wrote about this in the model-agnostic workflows piece — prompt portability is the most overlooked vulnerability in most AI stacks.

Do you have a provider abstraction layer? Something like LiteLLM or OpenRouter that lets you swap the underlying model without rewiring your automations. If every workflow has a hardcoded model string, every deprecation or pricing change is an emergency.

When was the last time you evaluated a competing AI provider? If it’s been more than 90 days, you’re making decisions on stale information. The model landscape from December 2025 looks nothing like March 2026.
Score yourself honestly. If you answered “no” to three or more of those, you’re more locked in than Apple was — and Apple just decided that level of commitment wasn’t sustainable.
What Apple Got Right (That Most Businesses Get Wrong)
Apple made two decisions that most organizations resist.
First, they accepted that no single AI provider will be the best at everything. This sounds obvious when I type it. But watch what companies actually do. They pick GPT because it’s the default. Or Claude because a team lead likes it. Then they standardize on that choice across every use case, every department, every workflow. Marketing uses it for content. Engineering uses it for code review. Customer service uses it for ticket routing. One model, everywhere.
That’s like using a single screwdriver for every fastener in your house. It works on most screws. It’s terrible on bolts. And you’ll strip the ones it almost fits.
The right approach (the one Apple just adopted at massive scale) is to match providers to use cases. Claude for complex writing and analysis. GPT for broad-coverage tasks and tool use. Gemini for anything touching Google’s ecosystem. Perplexity for research queries. Grok when you need real-time information.
Second, Apple built the switching layer. The Siri Extensions framework is, at its core, an abstraction that makes provider-swapping trivial for the end user. Your business needs the same thing at the infrastructure level. I’ve been saying this to clients all year. The abstraction layer isn’t overhead. It’s insurance.
The App Store Model Applied to AI
Here’s the strategic move that hasn’t gotten enough attention.
Apple’s App Store does $89 billion+ in annual revenue. Apple doesn’t build most of the apps. It builds the distribution layer and takes a percentage.
Siri Extensions apply the identical model to AI. Apple builds the framework. Anthropic, OpenAI, Google, xAI, and Perplexity build the AI capabilities. Users pick and switch freely. Apple controls the distribution point.
For businesses, this matters because it signals where the value capture is heading. The AI providers will compete on capability. The platform layer will compete on distribution and user experience. And the companies that build on top — the ones actually deploying AI for specific business outcomes — need to be portable enough to ride whichever provider is winning this quarter without rebuilding their stack.
If you’re an AI agent shop building on a single provider’s framework, Apple just showed you the ceiling of that approach. The ceiling is: even Apple, with the most valuable brand in tech, decided single-provider wasn’t tenable.
What to Do This Quarter
I’ve adjusted the advice I’m giving clients based on this news. Here’s the updated playbook.
If you’re in active AI contract negotiations: Slow down. Don’t sign annual commitments with a single provider until you’ve priced multi-provider options. The pricing environment is about to shift. OpenAI, Anthropic, and Google will all be adjusting their enterprise pitch now that Apple made multi-provider the consumer default.
If you’ve already standardized on one provider: Don’t panic-migrate. Start with the abstraction layer. Get LiteLLM or OpenRouter deployed. Move your model identifiers into a central config. When I did this for a 12-workflow client last month, it took 4 hours. That 4-hour investment means you can respond to any pricing change, deprecation event, or capability shift in minutes instead of weeks.
If you’re early in your AI adoption: Lucky you. Build multi-provider from day one. Test Claude for your writing workflows. Test GPT for your automation chains. Test Gemini for your data analysis. If you’re an enterprise with 100+ AI workflows: This is a strategic planning conversation, not a technical one. Apple just validated the multi-provider thesis with a billion-user deployment. Your board should be asking why the company’s AI strategy doesn’t reflect the same approach. Time to build the business case for provider diversification.
The Bigger Signal
Two days ago, I wrote that your AI stack has an expiration date. That piece was about model deprecation cycles compressing from 18 months to 90 days. The argument was operational: build model-agnostic workflows because your current model won’t last.
Apple’s announcement takes the same principle and applies it at platform level. It’s not just that your current model won’t last. It’s that the entire concept of a “default AI provider” won’t last. Apple had the most high-profile AI partnership in the industry — Siri plus ChatGPT, announced on stage at WWDC by Tim Cook himself — and they walked away from exclusivity in under two years.
Your single-vendor AI commitment has a shorter shelf life than you think. Apple just proved it.
The companies that will win are the ones that stop asking “which AI provider should we commit to?” and start asking “how do we build systems that use whatever AI is best for the job right now?” That question sounds harder. It’s actually cheaper in the long run. Because the alternative is rebuilding every time the market moves.
And the market is moving fast.
