Question 1: Can you name the exact workflow this agent will handle?

Not “customer service automation.” Something like: “The agent handles inbound support tickets tagged ‘billing inquiry’, looks up account history in Stripe, and drafts a response for human review before sending.”

Vague problem definitions produce vague agents that deliver vague results.

Question 2: Do you have baseline metrics for the current process?

Hours per week. Error rate. Cost per transaction. Response time. You need a before number to prove an after number. If you can’t measure the current process, you can’t prove the agent improved it.

Question 3: Is this problem actually repetitive and rule-based enough for an agent?

Agentic AI works well on tasks with:

  • Clear, consistent inputs
  • Defined decision logic (if X, do Y)
  • Predictable, verifiable outputs
  • Low tolerance for nuanced human judgment

It struggles with highly contextual, relationship-dependent, or genuinely novel problems. Be honest about which category your use case falls into.


Section 2: ROI Viability (Must score 2/3 to proceed)

Question 4: What’s the 90-day measurable outcome if this succeeds?

“Improved efficiency” is not a 90-day outcome. “Process 200 support tickets daily without human intervention, reducing response time from 4 hours to 15 minutes” is a 90-day outcome. Define success in numbers before you build anything.

Question 5: What’s your realistic cost-to-value ratio?

Add up: tool licensing, integration time, internal staff hours, and ongoing maintenance. Compare that to the specific time or money saved in the first 90 days. If you can’t show the project pays for itself within six months, you’ll be defending it to a skeptical board by Q3.

Question 6: Does this free up high-value human capacity, or just automate cheap tasks?

Automating tasks your least expensive employees already handle efficiently isn’t a strong ROI case. The best agentic AI projects free up your most expensive people — senior staff, client-facing team members, engineers — to do higher-value work.


Section 3: Risk and Governance (Must score 3/3 to proceed)

Question 7: Have you defined what the agent cannot do?

Before you define agent capabilities, define agent limits:

  • What decisions require human approval before acting?
  • What data can it access — and what is explicitly off-limits?
  • What happens when it encounters an edge case it wasn’t designed for?
  • Who gets notified when the agent is uncertain?

These boundaries aren’t optional — they’re how you avoid the compliance disasters that kill enterprise AI programs.

Question 8: Do you have an audit trail plan?

Every action an AI agent takes should be logged. Not for blame assignment — for debugging, compliance, and improving the system over time. If your implementation plan doesn’t include logging, you’re flying blind.

Question 9: What’s your rollback plan?

If the agent performs unexpectedly in week three, how long does it take to disable it and return to the manual process? If the answer is “we’d have to rebuild,” your architecture is fragile. Build agents with a switch that cuts them out of the workflow without breaking everything downstream.


Section 4: Timing and Vendor Reality (Must score 1/2 to proceed)

Question 10: Is your vendor actually agentic or just rebranded automation?

Ask three specific questions: Can the agent use external tools via API calls? Can it make sequential decisions based on intermediate results? Can it handle exceptions it wasn’t explicitly trained on? If a vendor hesitates on all three, you’re looking at an expensive chatbot with a new name.
